i have a 14ft narrow aluminum jon boat. Has anyone ever run a 10hp motor on one of these before? I hear it can be done but how safe is it and what can happen with more hp than your max rating?

I have yet to see a 14 ft jon that wasnt rated to run at least a 15 hp motor (some 14's are rated for 20's and even 25's). A 10 hp motor would be absolutely safe and some would even argue it to be underpowered.

Nothing worse than personal injury or death could happen. Manufacturer's state maximum rated horsepower for a good reason; to discourage overpowering of the boat. Stay below the max, or get a bigger boat.
